State the delivery fact, not the whole history.
2. The move
Circle or mark one before you start the conversation.
3. What changes if we wait?
Name the date, dependency, scope, expectation or risk that could move.
4. The decision or next action needed
For a flag, state what you will do next. For a raise, state the trade-off you need someone to decide.
5. Who needs to hear it?
Name the person who needs visibility or can make the decision.
6. By when?
Set the latest useful point for a decision, update or review.
7. Evidence to bring
Use the smallest set of facts that makes the impact and trade-off clear.

- What is likely to happen next
- What changes if no decision is made
- The practical options, where they are known
A clear opening
“The issue is [fact]. It affects [impact]. I need [person] to [decision or next action] by [when].”
Keep the ask factual. If the owner or decision is unclear, ask for help finding the right owner rather than escalating broadly.
